Engineering team size and structure evolve significantly as a startup progresses through funding stages. Understanding what each stage requires helps founders plan their hiring, set expectations, and build a team that's right-sized for their current challenges.

Pre-Seed: 1-3 engineers, all generalists

At the pre-seed stage, you need generalists who can work across the entire stack. Speed is the priority — build fast, validate quickly, and iterate. Your first engineer is often your CTO or founding engineer who can make all the initial architectural decisions.

Seed: 4-10 engineers, start specializing

As you grow to seed stage, you can start hiring specialists. Your first backend specialist, frontend specialist, and infrastructure engineer join the team. This is when you need to formalize some processes around code review, testing, and deployment.

Series A: 10-30 engineers, build management layer

At Series A, you need engineering managers who can lead teams of 4-8 engineers. This is when you invest in formal processes, career development frameworks, and technical architecture that will scale. Your first dedicated EM hire is critical.
